For every 100 orders shipped by an Indian D2C brand, an estimated 15 to 30 never reach the customer on the first attempt. These are NDR events: Non-Delivery Reports raised by the courier when a delivery fails. Every unresolved NDR becomes a return-to-origin (RTO), and every RTO is a fully loaded loss: forward freight, reverse freight, repackaging labour, inventory lockup, and a refund or replacement that erases the original margin.
Most brands learn about NDRs after the courier has already initiated a return. By then, the window to resolve the issue (wrong address, customer unavailable, refused on arrival) has closed. The revenue was earned at checkout but never delivered. DRO exists to close that gap.
What is DRO (Delivered Revenue Operations)?
DRO is a post-checkout operations layer that sits between your order management system and your courier partner. It connects to your courier via API or webhook, receives delivery events in near-real time, detects NDR events the moment they are raised, and triggers automated outreach to the shopper before the courier initiates a return.
The goal is simple: convert failed deliveries into successful ones, and build a reconcilable evidence trail of every delivery outcome so you can measure recovered revenue against what would have been lost.
How NDR resolution works in practice
Step 1: Courier connection
DRO connects to your courier partner (Shiprocket, Delhivery, or another aggregator) via webhook integration. Every shipment status update, from dispatch to delivery attempt to NDR, flows into your DRO dashboard in near-real time. No manual tracking spreadsheets, no end-of-day CSV exports.
Step 2: NDR detection and classification
When a courier raises an NDR, DRO captures the sub-reason (customer unavailable, wrong address, refused on delivery, incomplete address, phone unreachable) and classifies the event by resolution potential. A wrong-address NDR has a different resolution path than a customer-refused NDR, and the outreach strategy reflects that.
Step 3: Automated shopper outreach
Within the configured delay window (typically 15 to 60 minutes after the NDR event), DRO sends a templated message to the shopper via WhatsApp. The message references the specific order, explains what happened, and offers a resolution path: confirm a new delivery time, correct the address, or confirm they still want the order.
Outreach respects per-shopper daily template limits to avoid message fatigue, and a configurable budget collision rule determines whether an NDR message or a marketing message takes priority when both are scheduled for the same shopper on the same day.
Step 4: Recovery tracking
Every NDR that results in a successful re-delivery is tracked as recovered revenue. DRO builds a recovery statement: how many NDRs were received, how many were resolved, and what the recovered order value was. This is the metric that matters: not messages sent, but deliveries saved.
Why this matters for Indian D2C economics
COD (Cash on Delivery) still accounts for a large share of Indian e-commerce orders, commonly estimated at 50 to 70% depending on the category. COD orders carry higher NDR and RTO rates than prepaid orders because the customer has no financial commitment at the point of order. When a COD delivery fails and becomes an RTO, the brand absorbs the full round-trip shipping cost with zero revenue collected.
Use our free RTO loss calculator to estimate what this costs your store every month. The numbers are often larger than brands expect.
What DRO is not
DRO is not a courier aggregator, a shipping rate optimizer, or a warehouse management tool. It does not replace your courier partner or your order management system. It sits downstream of both, focused on a single job: detecting delivery failures early and resolving them before they become returns.
It is also not a broadcast messaging tool. Outreach is event-driven (triggered by a specific NDR on a specific shipment), not campaign-driven. Every message is tied to a delivery event with a traceable outcome.
Getting started
DRO is available to all VritantAI Convert tenants. Setup takes three steps:
- Connect your courier: Link your Shiprocket or courier account from the DRO section of your dashboard. A webhook URL is generated automatically.
- Enable DRO: Turn on delivery event tracking. Events start flowing immediately.
- Configure outreach preferences: Set your outreach delay, daily message limits per shopper, and budget collision rules.
The entire setup takes under 10 minutes if your courier account is already active.
